WPP Media India has launched its new playbook, ‘From Concept to Scale: The Commerce-First Launch Playbook for India’, examining how product launches are evolving from being primarily campaign-driven to incorporating commerce earlier in the launch process. The playbook looks at how commerce platforms have developed beyond transaction points into environments for demand discovery, validation and scaling.
Combining insights from leading platforms, brand case studies and industry specialists, the playbook examines the changing dynamics influencing how brands take products to market. It looks at how commerce-first strategies can help brands capture behavioural proof over stated intent, test propositions in real shopping environments and assess demand before wider national rollouts.
The playbook highlights five key shifts shaping the new product launch landscape. First, e-commerce is evolving into an innovation engine, with platforms moving beyond distribution to become environments where brands can discover demand, test propositions and learn from real shopper behaviour. Behavioural proof is also taking precedence over stated intent, with signals such as what consumers discover, click, consider, abandon, trial, review and repeat providing additional evidence of demand.
The report also highlights non-metro India as a key launch opportunity, with Tier 2+ cities contributing around 65% of new e-retail shoppers acquired during 2024-25. Quick commerce is shortening trial and learning cycles, with the channel accounting for 16-17% of India’s e-commerce GMV in 2025 and projected by Bain & Company and Flipkart to contribute 45-50% of incremental e-retail GMV through 2030. It also points to the need for digital demand validation before omnichannel scale, with around 90% of Indian retail still offline and D2C, marketplaces, quick commerce, retail media and creators playing distinct roles across discovery, intent, purchase and fulfilment.
To support this process, the report includes a 90-day gated launch operating system, commercial health guardrails, a quick commerce entry framework and seven core questions for commerce leaders, covering the journey from concept validation to omnichannel scale.
